Rajkumar Samuel Baliah is one of India's most experienced hands in high-pressure die casting — a builder, turnaround operator, and plant commissioning specialist with over 30 years in the industry. He has conceived, planned, and commissioned multiple greenfield HPDC plants across India, every one running profitably today, with a combined turnover of approximately $108 million.

As P&L owner across every plant he has commissioned, he has driven turnover increases of up to 15x, delivered cost savings exceeding $6 million, and reduced rejection rates from 15% to under 2%. His work spans a diversified customer base across automotive, textile, white goods, electronics, and defence — from domestic Tier 1 suppliers to global OEM programmes.

Q1 You've spent nearly 30 years deep in high-pressure die casting and have commissioned multiple plants across India. What first pulled you into this niche, and what's kept you there?

My pull toward pressure die casting is deeply personal — it starts with my family. My father was a businessman who owned a pressure die casting factory in Coimbatore, Tamil Nadu. Everything was running well until, one day, I found out he had shut it down. I was 16 or 17 at the time, and I couldn't make sense of it — how could a factory that had been doing well simply close?

That question never left me. It became the spark. My interest in die casting grew from there, to the point that I built a working pressure die casting machine model during my college years. That early exposure gave me an unusual lens — I started understanding die casting systems, and more importantly, understanding where they fail, long before most engineers even encountered the industry. That's what has kept me here: the problem-solving never ends.

Q2 That early exposure to a plant failing — has it shaped how you read mistakes in the plants you work with today? What's the most common one you see?

Absolutely. It gave me a baseline that most people in this industry don't have — a lived sense of what a failing operation looks like from the inside.

The most common mistake I see today is what I'd call a legacy mindset: copying what other organisations in the same domain are doing. On the surface it looks like due diligence — benchmarking, best practices. But every business system is different. Its constraints, its customer mix, its supplier relationships, its workforce — all of it is unique. To succeed, you have to analyse your own system first and build your strategy from there. Borrowing someone else's playbook rarely works, and when it fails, people don't always connect the failure back to that root cause.

Q3 Beyond copying competitors, what else costs manufacturers in process design?

A lack of agility in reading changing market dynamics. Markets shift — sometimes gradually, sometimes suddenly — and businesses that can't sense and respond to those shifts quickly enough end up designing processes for a market that has already moved on. By the time they realise it, they've committed capital and built capacity for the wrong problem.

It's not about predicting the future perfectly. It's about building organisations that can detect change early and adjust. That capability is rarer than it should be.

Q4 When you actually get called in because a programme is slipping on timeline or quality, what's usually the real root cause?

Most of the time, the failure isn't about capacity or technical capability — those are usually present. What I consistently find underneath slipping programmes is a hidden financial gap. Every project carries a level of capital expenditure that simply doesn't get planned or openly discussed at the outset. It sits quietly in the background, and then at a critical moment, it surfaces and derails everything.

People focus on the technical plan, the engineering schedule, the headcount. The financial architecture of the project often doesn't get the same rigour. That's where the real risk hides.

Q5 So how does that financial gap actually derail execution on the ground?

It's not just the quantum of capital — it's the flow. Money moves from customer to manufacturer, from manufacturer to supplier, from supplier to sub-supplier. Each of those handoffs has timing, terms, and dependencies. When that flow is misaligned — when a payment is delayed, or credit terms aren't structured properly — the whole chain tightens up. People start making compromises: on tooling quality, on material specs, on testing timelines.

When the financial execution is sound, everything else tends to fall into place. When it isn't, even technically strong teams struggle. That's something I've seen play out many times.

Q6 With all these pressures — cost, capital, timelines — is there a line you won't let a programme cross?

Quality. That's the line.

No matter how much you compress cycle time, no matter how much cost pressure you're under, if part quality is compromised, your customer will move on. And in a space like HPDC, where you're supplying into automotive or industrial assemblies, the downstream consequences of a quality failure go far beyond losing a contract. It affects the end product, the end customer, and ultimately your reputation — which is very hard to rebuild.

So quality isn't a lever we negotiate with. Everything else can be discussed and traded off. That one doesn't move.

Q7 Where do you see HPDC heading over the next five years, in terms of technology and applications?

The direction is already visible. Lightweighting for electric vehicles is the most obvious driver — the shift to EVs is creating enormous demand for structural aluminium castings, battery housings, and motor components where weight reduction is critical. HPDC is well-positioned for that.

What's less talked about is the expansion into the semiconductor industry — heat sinks and thermal management components, for instance. As electronics get denser and heat becomes a bigger engineering problem, precision die casting has a growing role to play there. I think that's an underappreciated growth area.

Q8 Is agility the trait that will decide who wins over the next five years?

Yes — and I'd put it ahead of automation. Automation is table stakes; most serious players are investing in it. But customer requirements are going to shift fast in the coming years, driven by EV platform changes, supply chain restructuring, and new application areas. The businesses that can sense those shifts early and reconfigure quickly — their processes, their tooling, their supplier relationships — are the ones that will come out ahead.

Agility is the competitive edge that doesn't show up on a balance sheet but makes all the difference.

Q9 What's one piece of advice you'd give someone starting out in die casting engineering today?

Understand what you're walking into. HPDC is a capital-intensive industry with a long lag between investment and return. The risk of insolvency is real — I've seen technically strong businesses go under because they ran out of runway before the revenue caught up.

So if you're starting out, be patient and build a long runway. Don't enter this space expecting quick returns. The rewards are there — but they come to those who can survive long enough and stay disciplined enough to reach them. Resilience, in this industry, is not a soft skill. It's a survival requirement.
